Ranking still works. The click doesn't.

For twenty years the deal was simple: rank well, get visits. That deal is being renegotiated without anyone signing a new contract.

The confusing part for most business owners is that nothing looks broken. Your rankings are fine. Your site is fine. The number that moved is the one nobody watches until it is too late — how often a ranking turns into a person on your page.

What changed is the destination, not the ranking

A search engine used to be a directory with an opinion. It handed you ten links and you chose one. Every ranking position had a click-through rate attached to it, and that is what made SEO an investment with a return you could model.

An answer engine does something different. It reads the sources, writes a paragraph, and hands you the paragraph. The sources may be cited underneath. Often they are not opened.

So the funnel now has a step that did not exist before:

Query → answer → (maybe) click → your site

You can be excellent at the last two steps and invisible at the second. That is the whole story.

Why this hits small businesses hardest

A large publisher notices a traffic decline in a dashboard and hires someone. A salon owner never sees a dashboard at all. There is no alert when a customer asks an assistant for a recommendation in your neighbourhood and your name does not come up.

And these are not idle questions. With ChatGPT reporting on the order of 900 million weekly active users in early 2026, and a meaningful share of that usage being purchase research, the volume of "which one should I go to" conversations happening outside any search results page is now substantial.

The uncomfortable part: you cannot audit what you cannot see. Nobody sends you a report saying an assistant recommended your competitor this week.

What actually still works

This is not an argument to abandon search. Search engines still crawl, still index, and their indexes are what several assistants read from when they answer. Being crawlable and accurate is now doing double duty.

What has stopped working is treating rank as the finish line. The finish line moved to being the thing that gets quoted.

Does this mean SEO is dead?

No, and anyone saying so is selling something. Search indexes are still how much of the web is discovered, including by AI assistants that search before answering. What changed is that ranking and traffic have come apart. SEO is now necessary but no longer sufficient.

Are these traffic declines the same for everyone?

No. The impact varies sharply by vertical and by query type. Informational queries — "how do I", "what is" — lose the most, because that is exactly what an AI answer replaces. Transactional and navigational queries hold up better.

If people don't click, does being mentioned even help?

Being named in an answer is closer to a recommendation than to a search result. The customer arrives already told that you are the right choice, or does not arrive at all. Being absent from the answer removes you from the shortlist before you knew a shortlist existed.
